Don’t Wait for the Post-Mortem - Why Smart Teams Review While the Work’s Still in Motion
Most teams reflect too late — after the cost, pressure, or opportunity has already passed. Today’s issue breaks down a better approach: the AAR.
We’ve all seen it happen.
A project finishes. Tensions ease. A review is scheduled.
But by then, the real window for learning has already closed.
Deadlines have passed
The team’s moved on
Budgets are spent
That’s the flaw with the classic “post-mortem.” It assumes learning is something we do after the work is done.
But what if we started learning while the project’s still in motion?
Enter the AAR — After Action Review
Originally developed by the military, the After Action Review (AAR) is a lightweight, structured process to reflect and adjust while there’s still time to make a difference.
It’s simple.
You pause at a milestone and ask:
What would we do differently next time?
What was supposed to happen?
What actually happened?
Why was there a gap?
What worked?
What didn’t?
That’s it.
But the impact?
Massive - especially for high-pressure teams or repeatable work.
Where This Applies (Hint: Everywhere)
This isn’t just for procurement or project managers.
If you work in teams, lead initiatives, or manage delivery, AARs work for you.
Use it:
After a client workshop
After onboarding a partner or new hire
After a sprint, a sales cycle, a leadership meeting
Even use it after a failed pitch or complex negotiation
You don’t need to wait for the end to get better. You just need the structure to reflect sooner.
Make It Work
Keep it blame-free — this is about team performance, not personal mistakes
Use a facilitator to draw out quieter voices
Ask specific open-ended questions, not just “How did it go?”
Do it fast — same day is ideal
And most importantly: act on what you uncover
If you don’t follow through, the review becomes just another meeting. But when done well, AARs improve clarity, trust, and momentum.
Final Thought
Smart teams don’t wait for perfect outcomes.
They pause, reflect, and adjust — while there’s still time to shape the result.
That’s not just a process. That’s performance culture.
